A structured framework for COOs to rigorously evaluate a new role before committing. Check each criterion honestly — not aspirationally. The goal is clarity, not confidence.
01 ⚖️ Cultural Fit
- Is there a culture that values operational discipline — or will I be seen as the person slowing things down?
- Does the team understand what a COO is here to do, or will I spend the first six months justifying my existence?
- Am I walking into a team that wants to be coached and held accountable, or one that will resist it?
02 🤝 CEO Relationship
- Do I have a clear understanding of what the CEO wants to own versus delegate to me?
- Is there genuine trust between us — or am I being hired to fix problems the CEO doesn't want to deal with personally?
- Will the CEO back me when I enforce accountability on people they're personally close to?
- Have we had a direct conversation about where my authority begins and ends — in writing if necessary?
03 🏗 Company Fundamentals
- Do I have a clear picture of the operational health of the business — not just the strategic narrative?
- Are there known operational failures, scaling bottlenecks, or team dysfunction I'm being handed?
- Is the company financially stable enough to fund the operational improvements that are needed?
- Have I independently assessed the team before accepting — not just taken the CEO's read on it?
04 ⚙️ Functional Scope
- Do I have conviction in my ability to lead all functions under this COO role?
- Is the leadership team under me capable, or is rebuilding it my first job?
- Do I have the network to hire strong functional leaders quickly across multiple disciplines?
- Is there clarity on which functions I own versus which ones the CEO retains?
05 🔩 Operational Infrastructure
- Are the systems, processes, and data infrastructure mature enough to run the business at the next stage of scale?
- Is there a functional planning and forecasting process, or will I need to build it from scratch?
- Are there compliance, legal, or operational risks I need to understand before I sign?
06 🔭 Industry & Market
- Do I understand this industry's operational model well enough to know what good looks like?
- Have I identified the two or three operational levers that will have the most impact on growth and margin?
- Do I believe the market opportunity justifies the operational investment I'm being asked to make?
07 💰 Personal Value Creation
- Is the compensation and equity fair for the operational scope and risk I'm absorbing?
- Are the performance expectations reasonable and within my control to influence?
- Can I take this role without personal financial constraints affecting my judgment for at least two years?
08 🔥 Passion
- Am I genuinely energized by the operational challenge in front of me — not just the title?
- Am I prepared to do the unglamorous work of building systems, running process, and holding people accountable every day?
- Would I stay committed to this role through a restructuring, a pivot, or a period of significant operational stress?
